Operational Intelligence is not achieved by installing a dashboard or turning on an AI assistant. It is an operating discipline: connect the right data, define the decisions that matter, identify meaningful signals, make recommendations explainable, embed action in workflow, and learn from outcomes. This playbook provides a practical sequence for doing that without creating another reporting project.

1 - Step 1: Define the operating decisions

Begin with decisions, not data sources. Identify the recurring choices leaders and managers make that have meaningful consequences for revenue, margin, cash, customers, capacity, or risk.

A useful decision statement is concrete: Which opportunities need intervention today? Which jobs need a margin review? Which customers need proactive contact? Which completed work needs help reaching invoice?

  • List the decisions leaders make daily, weekly, and monthly.
  • Rank them by consequence and frequency.
  • Identify which decisions currently require manual data gathering.
  • Capture what evidence experienced managers use intuitively.

2 - Step 2: Map the evidence

For each decision, identify the minimum evidence required to make it well. This prevents the project from becoming a data-warehouse exercise with no clear operating outcome.

Map where each piece of evidence lives, how reliable it is, how often it changes, and whether important context exists only in email, documents, notes, or human memory.
